Why the number on the sole tells you nothing
A hybrid stamped "4" is telling you what the manufacturer thinks it replaces in an average bag. But there is no average bag. Iron lofts have moved so far apart between categories that a 4-iron is 18.5 degrees in one set and 22 degrees in another — and the hybrid is stamped the same way regardless.
Only loft is comparable, and only against your own set's lofts.

The one-degree rule
A hybrid does not play the same as an iron of the same loft. It plays about one degree stronger — it carries slightly further and lands slightly steeper.
Three design decisions cause that:
- The centre of gravity sits lower and further back. That launches the ball higher for the same loft, and a higher launch at the same speed is more carry.
- The head is wider front to back. More forgiveness across the face means the average strike is closer to the best one, and average distance rises even if peak distance does not.
- The sole is designed to glide. A hybrid handles a heavy lie far better than a long iron does, so the bad lies cost you less.
So when the tool above tells you a 22-degree hybrid replaces your 5-iron, it has already applied that adjustment. Matching loft-for-loft exactly would leave you slightly long of the iron you took out.
Where your irons should stop
The right question is not which iron to replace but where your irons stop being playable — and the answer is about launch, not distance.
An iron that goes a long way but lands flat and runs through the green is not doing its job. The test is whether the ball comes down steeply enough to stop. If your 4-iron carries 175 yards and then runs another 25 into the back bunker, it is a club you cannot use into a green.
Rough guidance by driver clubhead speed:
- Under 85 mph: hybrids from the 5-iron up, and often the 6-iron in a strong-lofted set. Modern long-iron lofts are simply too strong to launch at this speed.
- 85–95 mph: hybrids from the 4-iron up.
- 95–105 mph: a hybrid for the 3-iron, possibly the 4.
- Above 105 mph: genuine choice. Plenty of fast swingers still prefer a hybrid for the trajectory rather than the launch.
Strong lofts make this worse than it looks
A strong-lofted set with a 43-degree pitching wedge has a 3-iron down near 15 degrees, which is a 2-iron loft in older terms — and most such sets do not offer one for exactly that reason. The gap between where those irons stop and where a fairway wood starts is bigger than in a traditional set, and it is a gap a hybrid is genuinely there to fill. The two-shot test
You do not need a launch monitor to find where your irons stop working. You need a green and ten balls.
- Take the longest iron you carry to a practice green you can reach with it, or to a range with a target green at that distance.
- Hit ten shots at it. Ignore the strike quality — you are watching the flight, not the contact.
- Count how many came down steeply enough that they would have stopped on a green. Not landed on it: stopped on it.
- If fewer than four out of ten would have held, that iron is not a club you can hit into a green. Replace it with a hybrid.
Golfers consistently overestimate this, because a long iron struck well feels wonderful and the two good ones out of ten stay in the memory. The eight that ran through the back do not. The test is deliberately about the average rather than the best, because the average is what you get on the course.
Hybrids against driving irons
Driving irons have come back into fashion, and they are a genuinely different club from a hybrid despite occupying the same lofts. The distinction is about who can use them.
A driving iron has its mass concentrated behind the face rather than low and back. It launches lower, spins less, and holds its line better in wind — all of which are advantages if you already have enough clubhead speed to get it airborne. Below about 95 mph of driver speed you usually do not, and the club that looks better in the bag will spend the round in it.
The honest rule: if the reason you want a long-iron replacement is that you cannot get your long irons up, a driving iron does not solve that problem. It is the same problem in a slightly more forgiving shape.
Check the gap on both sides
A hybrid that closes the gap to your longest iron but leaves eight degrees to your fairway wood has not solved a problem — it has moved it further up the bag.
- Below the hybrid. The step to your longest remaining iron should be four to five degrees.

Search by loft. Hybrids are an excellent used purchase — the design has been stable for years and the specification is stamped on the head. Check whether the model has an adjustable hosel, which gives you a degree or two of latitude if your gapping shifts later.
